The restoration industry has long been defined as hustle, urgency, and sacrifice. Many of us would describe this industry as a lifestyle, where protecting other’s property often comes at the expense of our employees’ personal well-being. Labor shortages, burnout, and employee turnover have become the defining challenges in the restoration industry today – especially with production technicians. But what if a different model existed? One that preserved emergency response, but elevated retention, morale, and stability?

As leaders, we’re tasked with balancing the demands of a 24/7 emergency service environment with the very real human need for rest, balance, and sustainability. One solution gaining traction across industries, but still rarely discussed in restoration, is the 4-day work week for production technicians.
During the covid-era, we witnessed work-from-home (WFH), and 4-day work weeks on the rise. Many of us may have even considered doing it for our office staff, but it may have been limited due to safety precautions or a concern for its impact on our business. It was never truly or widely considered for our revenue driving workforce.
Put yourself in the boots of a technician to understand what goes through their head after working until 1:00 AM on a Tuesday, only to come in the following day and remind themself it is a long way until Saturday. What if they had a day in between to get some rest? Now put yourself in the mindset of a business manager. Ask yourself what the productivity loss was from their exhaustion? Do you feel comfortable with them behind the wheel of your assets? Could they be more prone to making mistakes costing you hundreds, to thousands of dollars?

For more than a year, I debated the feasibility of this model. Could it realistically work in a business where floods, fires, and mold losses don’t wait for “office hours”? Would productivity suffer? Would customers perceive a lapse in coverage? Only after procrastinating and carefully weighing the risks did I finally commit – and I’m glad I did!
Structuring a 4-Day Work Week in a 24/7 Industry
Unlike office-based businesses, we can’t simply close shop for one day a week. Instead, the model must be adapted. In our SERVPRO operations, we designed a staggered schedule for our production technicians which always ensured full coverage, while still delivering each employee a consistent third day off each week.
Key components include:
- Staggered crews: Teams rotate their scheduled day off, ensuring every shift remains fully staffed.
- On-call rotation: We incorporated the 4-day schedule into our existing on-call structure, so employees know when they’re responsible for after-hours emergencies.
- Flexible adjustments during peak demand: When storm events or surges occur, we temporarily revert to 5-day or expanded shifts—but those instances are the exception, not the rule.
- Month-to-Month Schedule: Each crew has the same day off for the entire month. It rotates as the months progress. For example: Crew One has Mondays off in January, then Tuesdays off in February, Wednesdays off in March, Fridays off in April. Rinse and repeat.
- Power Day: We designated Thursdays as our Power House day, when all crews are scheduled.
Impact on Productivity, Satisfaction, and Retention
The results have been enlightening:
- Improved work-life balance: Staff have a reliable time for appointments, family, or simply rest, reducing the need for last-minute call-outs.
- Reduced burnout: Employees return more focused, rested, and engaged.
- Retention boost: The 4-day schedule has become a differentiator in recruiting and retaining skilled workers in a competitive market.
- Overtime clarity: Instead of endless creeping overtime, we now have a more justified framework for offering OT opportunities when needed.
Ultimately, productivity hasn’t fallen, it’s improved! We found crews accomplished more in four concentrated days, than they previously had in five – thanks to reduced fatigue and stronger morale.
Lessons from Other Industries and Their Relevance to Restoration
Pilot programs in tech, healthcare, and manufacturing show similar results: productivity remains stable or increases, employee satisfaction soars, and turnovers decrease. The key takeaway is that the 4-day model doesn’t succeed by reducing total output, but rather, it works by redistributing energy and sharpening focus. In restoration, where physical and emotional demands are high, these lessons apply even more strongly.
Practical Considerations for Implementation
Before taking the leap, restoration leaders should plan for:
- Coverage models: Design staggered days off and backstop them with a clear on-call schedule.
- Customer expectations: Communicate that service availability remains 24/7, with no reduction in response times.
- Internal buy-in: Expect initial hesitation. My team was nervous at first, but once the model was tested, skepticism quickly turned into support. We were transparent with our team. Explaining the benefits the policy would have for the company as well as for the employees. We wanted to ensure there weren’t any misinterpretations that this was one-sided.
- Flexibility during surges: Be transparent that extraordinary events will require all-hands-on-deck adjustments (e.g., large losses, micro-weather events).
- Simplicity: Make all attempts to simplify the schedule so that it is easily understood and provide visual calendars.
Challenges and Potential Obstacles
Like any structural change, the 4-day model is not without its difficulties. Leaders considering the shift should weigh:
- Job Duration Concerns: With technicians working fewer calendar days each week, there’s a natural question: “will projects take longer?” In practice, some jobs may span an extra day or two on the calendar. The key is whether those additional days increased costs or reduced quality? In our experience, concentrated energy across four days often offsets the calendar stretch, but it requires tight scheduling and strong communication with customers.
- Labor Cost Pressure: If jobs stretch out, labor hours can creep higher. Managers must actively monitor whether extra handoffs or scheduling gaps add inefficiencies. In our operations, we track labor-to-revenue ratios on every job, to ensure the model isn’t unintentionally driving up costs.
- Coverage Gaps: A poorly designed staggered schedule can leave crews short-handed during peak demand or unexpected surges. That’s why the schedule must be mapped at least a month in advance, with contingency plans for surges and storm events.
- Overtime Balance: A four-day schedule can tempt crews into long-hour days that push them into overtime. While that may be welcome for employees, managers must ensure the overtime is justified by productivity gains, rather than fatigue-induced errors.
- Customer Perception: Some clients may worry a 4-day schedule means slower service. Transparency is critical. Customers should be reassured that 24/7 response is unchanged, and that the new schedule is designed to strengthen service by reducing technician burnout.
Ultimately, the central question is this: “Are we truly more productive in four concentrated days, or are labor costs creeping up?” For us, the answer has been encouraging. While some jobs may take longer on the calendar, the retention gains and reduced turnovers, have saved us from the far greater costs of recruiting, onboarding, and losing skilled employees. In fact, the lower turnover rate and stronger morale has offset any minor labor cost increases, resulting in a net positive for both our people and our bottom line.
Today, if you surveyed my team, nearly every person would say they’d never want to go back.
The 4-day work week is not a fix-all. It requires careful design, transparent communication, and a willingness to adapt during high-demand periods. But as for us, it has delivered measurable benefits in morale, performance, and retention without compromising customer service.
As restoration leaders, we often talk about resilience in our customers’ lives after a disaster. But resilience must apply to our teams too and a reimagined work week may be one of the most powerful tools we have to build it!
