It’s not just a perception or talk around the coffee pot; the struggle is real and backed by solid industry research, like the latest C&R State of the Industry Report (November 2024), which calls out how fragmented we’ve become and emphasizes the urgent need for a unified response to the skilled labor gap. You’re feeling it every day as you hustle to staff your team, maintain morale, and handle an ever-increasing workload. In this article, I’m laying out four actionable, boots-on-the-ground strategies that’ll help you attract fresh talent, boost your recruiting, keep your best people locked in, and leverage AI to get your restoration business thriving again—even with the cards stacked against you.

- Offer Targeted Incentives for Field Staff: Provide financial incentives such as immediate-hire bonuses, project-completion bonuses, or hazard pay for after-hours calls, trauma, confined work space projects, etc.
- Clearly Communicate Career Progression: Create transparent career paths with milestones for progression from entry-level technician to supervisory and management roles, including potential salary increases. Ensure you make pay ranges clear based on job titles and core competencies required.
- Showcase Employee Testimonials: Share authentic employee stories on your website, social media, and marketing materials to emphasize job satisfaction, career growth, and impactful projects.
Example: One of our clients who established that solving the retention problem was a core focus for the entire leadership team designed and implemented a structured career pathing program for their mitigation division. Example: We recently had Alexus Neidert from Thomasville Restoration on the Head Heart and Boots podcast, and if you heard that episode (Ep 165 – “Culture First with Thomasville Restoration”), it came across loud and clear that they are completely bullish on their social media presence. The vast majority of their posts have nothing to do with the work they do. However, if you want a peek into the kind of company culture they have and what it’s like to be a part of their team, all you have to do is take a quick glance at their company pages. There are employee stories and team events all over the place. If a potential candidate receives a DM from their recruiter or happens to see Thomasville’s posts in their feed, there is no doubt what they see would motivate them to want to be a part of it.
3. Retaining Your Restoration Experts: Stop Losing Workers to the Competition
- Personalized Stay Interviews: Schedule quarterly stay interviews to address work environment, training, safety concerns, and personal growth goals. If you want to lean in even harder here, make a commitment to conduct consistent 1-on-1s monthly with all personnel.
- Flexible Shift Management: Implement flexible shift scheduling technology to allow workers to manage availability, shift swaps, and time off, reducing burnout and improving job satisfaction. Consider if having two different shifts so that part of your crew covers weekends and instead takes days off during the week.
- Specialized Recognition Programs: Create a monthly recognition system highlighting performance, customer reviews, team contributions, and safety compliance. Celebrate winners through team meetings, newsletters, or social media. Actually, I take that back: ALWAYS POST THIS STUFF ON SOCIAL MEDIA.
Example: At one of our previous companies, our team used to hold monthly “All Company Meetings.” These were specifically set up with the core focus of recognizing our team members when they were crushing it. We tied recognition to our core values, alignment with systems and processes, and how our team was making our clients feel during the restoration process. In addition to leadership recognizing our people, we also set the stage so that peers could nominate and call out fellow team members who had gone above and beyond and jumped in to lend a hand outside of their normal responsibilities. Not to get too sappy here but there is something special happening when folks get emotional while being recognized by their peers. Our commitment to this reminded our teams that doing the right thing mattered. Second, it ensured our team knew that we saw them, and we recognized the effort they were putting in on a daily basis.
4. Doing More with Less: Harnessing AI to Optimize Your Workforce
- Deploy AI-Powered Job Management Software: Use AI-driven platforms such as DASH, JobNimbus, or Job-Dox to automate job assignments, progress tracking, resource allocation, and real-time updates.
